Brand Brief
A Seoul-based K-beauty brand (anonymous per NDA) sought to expand Western retail presence after strong DTC performance. Sephora NA selected the brand for 200-store pilot in its K-beauty zone, scaling to 700+ stores if pilot sell-through performed.
Retailer Target & Compliance
Retailer: Sephora NA (200 stores in pilot).
Compliance: Sephora RLP (Retail Link Program) — bay dimensions, LED CRI 90+, PMMA grades, pallet configuration.
K-beauty Identity: Glass-skin LED diffusion, pastel-tinted PMMA, rose-gold trim, ingredient-story signage.
Engineering Decisions
- Bay Size: Sephora K-beauty zone standard 90×60cm × 180cm tall.
- LED: Edge-lit 5500K cool diffused panels matching K-beauty 'glass skin' aesthetic.
- Multi-SKU Themed Tiers: sheet mask magazines (40 masks) + ampoule wells (24 bottles) + cushion cubes (12 compacts) + serum bottles (18).
- Ingredient Signage: snail mucin / centella / propolis panels with dedicated backlighting.
- Lockable: cam-lock on high-value ampoule tier (>$80 ampoules).
Production Timeline
- Week 1-3: Design iteration + Sephora RLP pre-audit.
- Week 4-6: Tooling fabrication.
- Week 7-10: Production (200 units across parallel lines).
- Week 11: Staged freight to 5 Sephora regional DCs.
- Week 12-14: Store-level distribution + install.
Rollout Outcomes
- 200 stores activated within 4-week rollout window.
- First-ship acceptance: 99.5% (1 unit rework for LED driver).
- Sell-through: 28% above Sephora K-beauty zone average in first 90 days.
- Dwell time: 38% above zone average (measured by in-store analytics).
- Scale-up: approved for 500-store Sephora NA expansion in 2025 Q2.
Post-Launch Iteration
At 6-month mark, brand requested: (1) additional ampoule tier (SKU expansion), (2) motion-activated LED brightening (energy efficiency), (3) seasonal pastel tint change (mint to rose for spring collection). All three implemented via modular insert swap — no chassis replacement required.
